Why it lands
Remaining on your feet, coat on, keys in hand, turns a visit into a delivery. The other person spends it braced for your departure and does not start anything that might take time — which is where the actual conversation lives. Taking your coat off is a small physical signal that changes what the next twenty minutes can contain.

Take the coat off, sit down, accept the tea. Say how long you have got at the start so they are not guessing. Then stay for it — leaving early after saying an hour is worse than saying twenty minutes.
